Most operating-model consulting firms come from a strategy DNA. They started in advisory and treat implementation as someone else’s problem. Infinikey came from the opposite direction. We started on the operational ground floor, with the standard operating procedures, the process redesign work, and the automation that businesses actually run on, and we walked upstream from there. Operating-model consulting is the practice the firm grew into, layer by layer, over years of work. That sequence is unusual, and we believe it is also why our work holds in the field where most consulting work does not.

Our Journey

Four stages of work. Each one earned the next.

Infinikey did not start as an operating-model consultancy. It became one because the work demanded it, and because each layer we worked on taught us about the layer above it. The story matters because it explains why we operate the way we do, and why the methodology we use is shaped the way it is.

Stage 01

SOPs

Founded 2019. The most operationally-grounded work a consulting firm can do.

Infinikey was founded in 2019 to do the most operationally-grounded work a consulting firm can do. We helped growing businesses write the standard operating procedures that documented how their work actually got done. Practical work, useful, and revealing. Most of our early clients came to us asking for SOPs because they sensed something was wrong with how the business ran, and a binder of documented procedures felt like the obvious starting point.

Stage 02

Process

Because SOPs alone were not the answer.

The work taught us quickly that documenting a process which did not work simply produced documentation of brokenness. SOPs that worked required processes that worked. We moved upstream, redesigning the workflows so the SOPs we wrote afterwards were worth following. Process improvement became part of every engagement, often arriving before we wrote a single line of procedure.

Stage 03

Automation

Once the processes were worth automating.

Improved processes opened up automation. We built the integrations, the workflow tools, and the custom software that took friction out of operations, once the operations themselves were sound. We learned that automating a broken process is faster brokenness, not improvement, and we became careful about which processes were worth automating and which needed to be redesigned first.

Operating Model

Founded 2019. The most operationally-grounded work a consulting firm can do.

Then clients kept asking the same question. Why are we redesigning processes individually when the structure that produces them is wrong? Why are we automating workflows when the operating model that defines them has not been examined? The structural questions sat further upstream still. We stepped into operating-model and governance work, and over the years that followed, the consulting practice became the centre of gravity. The firm later rebranded to Infinikey Consulting, when the original name had been lagging behind the work for some time.

The phases overlapped. We did all four kinds of work in parallel for different clients at different times. But the centre of gravity shifted upstream, year by year, until operating-model consulting became the practice we built the firm around.

Each step upstream was earned by the work that came before. SOPs taught us about process. Process taught us about automation. All of it together taught us about operating models. The Infinikey Operating Method is the formalisation of what those years of work taught us, structured around the conviction that the layers have to fit together, and that holding the change in place is a real phase of the work, not the residue of it.

Every Infinikey engagement runs through the same four-phase methodology: Diagnose, Redesign, Implement, and Hold. Every relationship begins with the same wedge: the Transformation Diagnostic. What We Believe

Four principles that shape how we work.

A firm is shaped by what it believes. These are the operating principles we hold ourselves to. Not aspirational values. Working commitments that we test against every engagement we take and every engagement we decline.

The work has to be worth doing.

We do not take engagements where we cannot honestly add value, even when the commercial conversation is straightforward. Infinikey is too small to take wrong-fit work, and the wrong work would dilute what we have built. Some of our best client relationships started with a Diagnostic where we recommended the buyer not engage us further. The discipline of being honest about fit is what protects everything else.

Senior people deliver the work that senior people scope.

We do not pass engagements to junior consultants after the proposal is signed. We do not subcontract delivery. The team that scopes a Diagnostic is the team that delivers the engagement. If we cannot deliver the work to that standard, we do not take the work. This is the simplest, most easily-tested promise a consulting firm can make, and the one most consulting firms quietly break.

Methodology integrity matters more than revenue.

We only implement what we have ourselves diagnosed and redesigned. We do not pick up other firms’ designs and execute them. The reason is not commercial protection. It is that the methodology only works as a complete arc: Diagnose, Redesign, Implement, Hold. Pulling out one phase of it produces engagements that fail in predictable ways. We have decided we would rather decline that revenue than build a firm that delivers half-methodologies.

Holding the change is the firm's defining commitment.

Most consulting firms end the engagement at implementation, when the contract money slows. We do not. The Hold phase is structurally part of every Infinikey engagement, with named artefacts, defined activities, and a real time commitment from the firm. This is not something we added because it sounded good. It is how the firm has always worked, going back to the early years when we wrote SOPs, redesigned processes and stayed with clients through the slow work of making the changes stick. Hold is not a phase we invented. It is a phase we formalised because it was already how we operated.

When We Are Most Useful

Most valuable when execution feels heavier than it should.

Infinikey is most useful for mid-market businesses where operational complexity has outgrown informal ways of working, and where the leadership team senses the structure behind execution has stopped fitting the size and shape of the business. The patterns we see most often.

Some businesses arrive with one of these patterns. Most arrive with three or four. The Diagnostic is built to surface which patterns are most acute and what to do about them.

Infinikey is based in Sydney and works with mid-market businesses across Australia. Our practice is concentrated in three sectors where our methodology applies most directly. We work selectively outside these sectors where the engagement fit is right.

The firm’s office is in Parramatta, Sydney. We work with mid-market businesses across Australia, with clients concentrated in New South Wales, Victoria and Queensland. The methodology is portable, but the operational realities of construction, field service and care vary by jurisdiction. We treat that as part of the work.
